CAC, LTV and Retention: KPIs for Sustainable Customer Growth

September 28, 20262 min readBy Centurysoft Editorial Team

Customer acquisition cost can look excellent while a business loses money on acquired customers. Lifetime value can look impressive when calculated from optimistic averages. Retention connects them, but only if definitions are consistent.

A discount channel brings in customers cheaply, but many buy only once and return a high share of products. Its CAC looks attractive until margin and retention are included. A higher-cost channel may deliver customers who stay longer and need less service. Cohort analysis makes that trade-off visible without pretending every customer has a fixed future value.

Specify the cohort

Decide which costs count and when someone becomes a customer. Use contribution margin rather than revenue alone when assessing profitability. Break results into acquisition cohorts; a blended average can hide a weak newer channel.

The three measures should also be read against a business's cash cycle. A customer may have attractive projected value but take a long time to repay acquisition spending. Another segment may have lower projected value and much faster payback. Finance and marketing should agree on the question they are answering before choosing a target ratio. A single benchmark copied from another company can mislead.

Watch timing

Early LTV estimates are uncertain because later purchases have not happened. Compare customers at similar ages and show the observation period. Returns, discounts and servicing costs can change the picture.

Use the trio together

If CAC rises, ask whether retention or contribution improved. If retention falls, investigate product and service before spending more to replace departing customers. Revisit thresholds with real cohort outcomes. These measures work best as a discussion about sustainable growth.
